It was hundreds of small, painful failures. A step that collapsed. A muscle that would not fire. A day where I went backwards. A movement my body had done automatically for thirty years, rebuilt from nothing, one failed attempt at a time.</div><div style="text-align:left;"><br/></div><div style="text-align:left;">Here is what those failures taught me. Competitors react. Clients change their minds. Technology rewrites the rules. The economy does what the economy does. All of it moves, all of the time.</div><div style="text-align:left;"><br/></div><div style="text-align:left;">The north star stays fixed.</div><div style="text-align:left;"><br/></div><div style="text-align:left;">It is the destination. The reason. The thing the entire organisation is oriented toward. And the moment you treat it as the fixed point, something powerful happens.</div><div style="text-align:left;"><br/></div><div style="text-align:left;">You free yourself to be radically flexible about everything else.</div><div style="text-align:left;"><br/></div><div style="text-align:left;">Most leaders do this exactly backwards.</div><div style="text-align:left;"><br/></div><div style="text-align:left;">They fix the plan and negotiate the destination. They fall in love with a particular path, a specific tactic, a quarterly roadmap. They defend it long after the market has told them it no longer works.</div><div style="text-align:left;"><br/></div><div style="text-align:left;">Then when the path fails, they conclude the goal itself was wrong. They abandon the destination.</div><div style="text-align:left;"><br/></div><div style="text-align:left;">The north star never moved. They lost sight of it because they were staring at a broken map.</div><div style="text-align:left;"><br/></div><div style="text-align:left;">That is a billion dollar blind spot. Confusing the path with the destination. Treating the method as sacred and the goal as negotiable, when it should be the other way around.</div><div style="text-align:left;"><br/></div><div style="text-align:left;">And it costs the people trying to follow them. Commit fully and change constantly.</div><br/><div>Most leaders treat this as a contradiction they have to resolve. So they pick one.</div><br/><div>They become rigid, defending the plan long after it stopped working. Or they become rudderless, pivoting every time the wind changes.</div><br/><div>Both fail. And the people around them pay the price for both.</div><br/><div>This is not a contradiction to resolve. It is a polarity to manage. Polarity thinking, the work of Barry Johnson, teaches us that some of the most important tensions in leadership are not problems with a solution. They are opposing forces that have to be held together, because the value lives in the tension between them.</div><br/><div>The north star gives you the stability to take risks. The adaptability gives you the means to reach it.</div><br/><div>Remove the north star and adaptability becomes drift. Remove the adaptability and the north star becomes a wall you eventually crash into.</div><br/><div>You need both. At the same time. The methods are fluid.</div><br/><div>The companies that confuse the two either calcify around an outdated plan or scatter their energy chasing every new direction. The ones that endure know precisely what they are reaching for and stay ruthlessly adaptive about how they get there.</div><br/><div>I did not learn this from the strategy literature. Feedback loops that arrive too late to be useful. Reward structures that celebrate the wrong outcomes. Competence. Belonging. The research has been replicated in workplaces, schools, hospitals, and sports environments across the world. It holds everywhere it has been tested. Autonomy is the experience of having genuine decision authority over the work you do. Competence is the sense that you are effective at what you are being asked to do, and are developing. Belonging is the felt experience that you are valued and connected in the environment you spend your time in.</div><br/><div>Remove any one of these, and human performance degrades. Remove all three, and you have the modern workplace as most humans experience it. Martin Seligman’s PERMA framework adds the wider architecture of flourishing. Positive emotion. Engagement. Relationships. Meaning. Accomplishment. Every one of these has been shown, in study after study, to correlate with sustained performance, health, retention, innovation, and every other outcome an organisation claims to want.</div><br/><div>Barbara Fredrickson’s Broaden and Build theory shows that positive emotional states expand cognitive capacity, creativity, and problem-solving. The opposite is also true. Humans operating in states of chronic stress and unsafety literally have less brain available to bring to the work.</div><br/><div>Amy Edmondson’s psychological safety research identifies the environmental precondition for humans to bring their full intelligence to a team.</div><br/><div>Baumeister and Leary’s work on belongingness demonstrates that the absence of felt belonging activates the same neural circuitry as physical pain.</div><br/><div>Every one of these researchers, using different methods, in different contexts, over decades, has been telling us the same thing.</div><br/><div>We know how to build environments for humans to thrive in. A version of decisive leadership is being celebrated right now that sounds like strength and is quietly something else. It mistakes the absence of feeling for courage. It is not care. It is self-protection wearing care’s clothing.</div><div style="text-align:left;"><br/></div><div style="text-align:left;">So yes. If you cannot make a decision because you are terrified of who it might upset, you are not leading. Ambitious and exhausted. Certain and full of doubt. Generous and self-protective. We hold opposites inside us at every moment, on every day, in every meeting we sit in.</div><div style="text-align:left;"><br/></div><div style="text-align:left;">The contradiction is not a flaw in our design. It is the design.</div><div style="text-align:left;"><br/></div><div style="text-align:left;">But almost every leadership conversation I have ever been in treats humans as if this is not true.</div><div style="text-align:left;"><br/></div><div style="text-align:left;">The unspoken assumption sits underneath the leadership development programs, the performance reviews, the engagement surveys, the coaching frameworks. We treat people as if they are supposed to be consistent. Rational. Optimisable.</div><div style="text-align:left;"><br/></div><div style="text-align:left;">We coach them to be less emotional. Train them to be more focused. Push them to resolve the messy parts so they can perform more reliably.</div><div style="text-align:left;"><br/></div><div style="text-align:left;">And we wonder why so many of our best people quietly disengage. Why so many high performers burn out. Why the more we try to optimise our teams, the less of themselves they seem to bring.</div><div style="text-align:left;"><br/></div><div style="text-align:left;">Here is the truth that almost no one names.</div><div style="text-align:left;"><br/></div><div style="text-align:left;">You cannot lead a simplified version of a human. The simplified version does not exist. The leader who tries to lead it is leading a fiction.</div><div style="text-align:left;"><br/></div><div style="text-align:left;">And the fiction always costs more than the messy truth ever would.</div><div style="text-align:left;"><br/></div><div style="text-align:left;">That is the billion dollar blind spot underneath the entire leadership development industry. Who is worried about their parent. Who is excited about a project and exhausted by the same project. Who wants to be challenged and wants to feel safe. Who needs autonomy and wants to belong. Who is ambitious for something and unsure of why.</div><div style="text-align:left;"><br/></div><div style="text-align:left;">Who can do brilliant work and is also, on this particular Wednesday, running on three hours of sleep.</div><div style="text-align:left;"><br/></div><div style="text-align:left;">All of those things are true at once. None of them resolve into a single, manageable version of the person.</div><div style="text-align:left;"><br/></div><div style="text-align:left;">That is what you are leading. Not a role. A messy, contradictory, fully alive human being who, on any given day, contains multitudes.</div><div style="text-align:left;"><br/></div><div style="text-align:left;">The leaders who do their work well have made peace with this. Reinforce the behaviour you want. Extinguish the behaviour you do not. Run the schedule long enough and the human will become the consistent, predictable performer you trained them to be.</div><br/><div>It is not that this is wrong. It is that it is incomplete.</div><br/><div>What gets reinforced does scale, as I have written before. But what gets reinforced is the performance of the behaviour, not the integration of it.</div><br/><div>The human who has been trained to suppress their doubts is not a less doubtful human. They are a human who has learned to hide doubt from you. The contradiction is still there, doing its work underground.</div><br/><div>You can no longer see it. But it is still costing them. And it will eventually cost you too. This is why so many performance management systems produce strange results. The numbers look good. The behaviours look correct. And then, six months later, the high performer leaves. Or the team that looked aligned turns out to have been quietly resentful. Or the strategy that everyone seemed to agree on never quite gets executed.</div><br/><div>The contradictions were always there. They had been driven into the silences.</div><br/><div>Leadership culture calls that high performance.</div><br/><div>Behavioural psychology calls it the slow accumulation of unspoken truth in a team that has been trained to be one thing on the outside while being something else underneath.</div><br/><div>The gap between those two descriptions is one of the most expensive billion dollar blind spots in organisational life.</div></div><div><br/></div></div></div><div style="text-align:left;"></div></div><p></p></div>

The Chief Technology Officer. The innovation lead. The vendors. Sometimes a consultant. The conversation is about platforms, integrations, budgets, security, models, and roadmaps. It is being framed as a technology decision.</div><div style="text-align:left;"><br/></div><div style="text-align:left;">And the most senior person in the room is quietly relieved that it is.</div><div style="text-align:left;"><br/></div><div style="text-align:left;">Here is what I want to put on the table. Because this conversation matters, and it is not happening honestly enough.</div><div style="text-align:left;"><br/></div><div style="text-align:left;">AI is now making business decisions inside your organisation. Hiring decisions. Pricing decisions. Customer triage. Performance reviews. Marketing targeting. Resource allocation. Risk scoring.</div><div style="text-align:left;"><br/></div><div style="text-align:left;">Some of those decisions are still nominally being made by a human, with the AI as a recommendation engine. Most of those humans are accepting the recommendation. The leader needs the win to arrive faster than the team can deliver it. Control feels like the fastest route to the outcome, even when it is the slowest.</div><br/><div>Blaming the team when the hit does not come. The problem is what happens when a leader tries to run their entire operating system on hedonic wellbeing alone.</div><br/><div>The chemistry cannot sustain it. The neurobiology of pleasure was designed to be a signal inside a life, not the fuel for one. And the leader who has built a career on hitting targets, without also building meaning underneath, is running on a system that will inevitably break down.</div><br/><div>I know this pattern. I have watched myself edge toward it in earlier chapters of my work. I have watched leaders I care about run it for years before they could see it. It is not a personality defect. It is a nervous system doing what nervous systems do when they have been trained by decades of variable reinforcement.</div></div><div><br/></div><div><div><div>Martin Seligman’s PERMA framework locates this precisely. Accomplishment matters. So does positive emotion. So do engagement, relationships, and meaning. A leader who has optimised for accomplishment while starving the other four is not building sustained wellbeing. They are building a nervous system that will eventually stop being able to feel the wins at all.</div><br/><div>And when it stops, the toxicity begins. Because they have stopped bringing you something. And they know exactly what it is. The answer will tell you where the pattern has already taken hold.
