We Are Building Better Environments for AI
Than for Our People

Here is a comparison I have been sitting with.
We are living through the largest infrastructure investment in human history. Trillions of dollars flowing into AI data centres. Custom cooling systems. Redundant power. Optimised humidity. Continuous monitoring. Backup systems for the backup systems.
The infrastructure required for AI to thrive is being built with a care and precision that is extraordinary. We are treating these machines like the most delicate species on earth, because we understand what they need to function at their potential.
And in the same buildings, on the same balance sheets, sit humans.
The humans who built the AI. The humans who train it. The humans who deploy it. The humans whose emotional and psychological requirements are more complex than any data centre, and who are, by almost every measurable indicator, being nurtured worse than the machines they work alongside.
This is one of the strangest contradictions of our era. And it is a billion dollar blind spot inside every organisation optimising the environment of its silicon while degrading the environment of its people.
What we give AI
AI needs specific conditions to thrive. We have studied those conditions with obsessive precision.
Temperature held between 18 and 27 degrees. Humidity in narrow tolerances. Power that never falters. Cooling that never fails. Data flows unblocked. Compute cycles uninterrupted. Latency minimised. Redundancy planned for every possible failure mode.
The engineers running these environments have built entire disciplines around anticipating what the system needs before it needs it. Because they understand something at a technical level. A machine denied the conditions it requires cannot deliver the outputs it was designed for.
That understanding is what has made modern AI possible.
What we withhold from humans
Human beings also have specific conditions we require to thrive. The research on those conditions is nearly a century old, has been replicated across cultures, and is more established than most of the engineering principles behind data centre design.
We know exactly what humans need to function at their potential.
Yet the environments most humans work in ignore almost every one of those conditions.
Deadlines that never let the nervous system recover. Meetings that fragment cognitive capacity to the point where deep work is impossible. Leadership behaviour that oscillates between neglect and micromanagement. Feedback loops that arrive too late to be useful. Reward structures that celebrate the wrong outcomes. Relationships that never build to the depth required for trust.
The engineers optimising the data centres would not tolerate any of this for the machines. They know exactly what would happen. Performance would degrade. Errors would compound. The system would eventually fail.
They tolerate all of it for the humans in the same building.
Leadership culture calls that professionalism.
Behavioural psychology calls it the slow, inevitable degradation of the most sophisticated processing system on the planet, because the leaders responsible for it have never studied its operating manual.
What decades of research have been telling us
The science on human thriving is not new. And it is not soft.
Edward Deci and Richard Ryan spent decades building Self-Determination Theory, which identifies three non-negotiable conditions for sustained human motivation and wellbeing.
Autonomy. Competence. Belonging. The research has been replicated in workplaces, schools, hospitals, and sports environments across the world. It holds everywhere it has been tested. Autonomy is the experience of having genuine decision authority over the work you do. Competence is the sense that you are effective at what you are being asked to do, and are developing. Belonging is the felt experience that you are valued and connected in the environment you spend your time in.
Remove any one of these, and human performance degrades. Remove all three, and you have the modern workplace as most humans experience it. Martin Seligman’s PERMA framework adds the wider architecture of flourishing. Positive emotion. Engagement. Relationships. Meaning. Accomplishment. Every one of these has been shown, in study after study, to correlate with sustained performance, health, retention, innovation, and every other outcome an organisation claims to want.
Barbara Fredrickson’s Broaden and Build theory shows that positive emotional states expand cognitive capacity, creativity, and problem-solving. The opposite is also true. Humans operating in states of chronic stress and unsafety literally have less brain available to bring to the work.
Amy Edmondson’s psychological safety research identifies the environmental precondition for humans to bring their full intelligence to a team.
Baumeister and Leary’s work on belongingness demonstrates that the absence of felt belonging activates the same neural circuitry as physical pain.
Every one of these researchers, using different methods, in different contexts, over decades, has been telling us the same thing.
We know how to build environments for humans to thrive in. We have known for a very long time. Almost no organisation is doing it.
The commercial number no one wants to look at
I want to name what this is costing, because leaders often do not act on the human argument alone.
Gallup estimates disengaged employees cost the global economy 8.8 trillion dollars a year. That is trillion with a T. Every year. In direct and indirect cost. And Gallup’s research consistently identifies the same driver. Seventy percent of engagement variance is explained by the direct manager.
Not compensation. Not benefits. Not office space. The behaviour of the leader.
If the leaders inside your organisation are not creating the conditions where their humans can thrive, you are paying for that failure every quarter. In turnover. In absenteeism. In errors. In lost innovation. In brand damage. In the silent tax of every high performer who is quietly polishing her resume.
The strangest part of this. The organisation spending millions on AI infrastructure to eke out a few percent of computational efficiency is often the same organisation losing multiples of that number to the environmental degradation of its humans.
We optimise silicon and starve the humans. That is the blind spot.
Where the Blind$pot Assessment comes in

Most leaders sincerely believe they are providing the conditions their people need. They can describe the culture they intend. They can name the values they hold. They can articulate what a psychologically healthy environment should look like.
Then when we ask the people around them what they actually experience, the answers are almost always different from what the leader described.
The gap between how the leader rates the environment they are creating, and how the team experiences that environment, is the billion dollar blind spot.
The assessment measures that gap directly. Along the ABC axes of Self-Determination Theory.
And along the PERMA axes of positive psychology. What the leader believes they are providing on autonomy, competence, and belonging. What the team is actually feeling on positive emotion, engagement, relationships, meaning, and accomplishment.
The gap is where the diagnostic work begins.
The leaders who look at their gap honestly, without defending, without minimising, without explaining it away, are the ones who eventually build environments where humans thrive. Not because they were told to. Because they finally have the map.
Three practices for the leader sitting with this
If you are a leader reading this, three practices to consider.
Ask what you would tolerate for your data. Look at the conditions your humans work inside. Now imagine those were the conditions your data centre was operating under. Interrupted power. Fluctuating temperature. Latency that came and went. Would you accept that for your servers? If not, why are you accepting it for the humans producing infinitely more value?
Measure the environment. Not with a values statement. Not with an engagement survey that gets buried in HR. With a real diagnostic on the conditions your people need to thrive. Autonomy, competence, belonging. Positive emotion, engagement, relationships, meaning, accomplishment. What are you providing. What is landing. Where is the gap.
Close one gap at a time. Do not try to fix everything. Find the single condition your team is most starved of. Give it deliberately. For a full quarter. Watch what happens. The humans have been performing to the environment they have been given. Rebuild the environment with the same precision we build for the machines. Watch what the humans do
The leadership this moment is asking for
We are living through a peculiar moment.
The humans in your organisation are watching you build cathedrals for the AI. They are also watching the environment they operate in stay the same, or degrade, while the machines get every optimisation the engineers can invent.
They know. They have always known.
The leaders of the next decade will be measured on this specific test. Did they build the same care into their human infrastructure that the industry is building into its silicon infrastructure.
Did they nurture their people with the precision the AI systems require. Did they close the gap between what humans need to thrive and what the workplace was giving them.
The humans built the AI. The humans are irreplaceable in ways the AI never will be, regardless of what the current cycle claims. And the humans have been quietly waiting to be taken as seriously as the machines they built.
That is the leadership this moment is calling for. And I believe the leaders reading this are capable of it.
The question I want to leave you with is simple.
What conditions have you built for your AI to thrive? And what conditions have you built, with the same precision, for your humans?
